What is the best way to assess cybersecurity skills before hiring?
Hiring Cybersecurity TalentDirect answer · last verified 2026-04
The best skills assessments are scenario-based and role-specific: a real (anonymized) alert or log for SOC roles, a scoped mini-engagement for pentesters, a policy-review exercise for GRC. Standardized, rubric-scored assessments outperform unstructured interviews and generic coding tests because they measure the actual work, not interview performance.
Unstructured interviews are a weak predictor of job performance across nearly every field, and cybersecurity is no exception. The problem compounds in a field with a real skills shortage: ISC2's 2024 Cybersecurity Workforce Study estimates a global workforce gap of roughly 4 million, which pushes hiring managers toward fast, low-rigor decisions exactly when rigor matters most, because a bad hire in a security role carries higher downside than a bad hire in most other functions.
Match the assessment format to the actual work. A SOC analyst assessment should present a real alert stream or packet capture and score triage accuracy and escalation judgment. A penetration tester assessment should be a scoped mini-engagement (a deliberately vulnerable box or web app) scored on found vulnerabilities and quality of the writeup, not just a multiple-choice quiz on OWASP Top 10 terminology. A GRC analyst assessment should be a policy-gap exercise against a real framework excerpt (NIST SP 800-53 Rev. 5 or SOC 2 Type II), scored on whether the candidate correctly identifies control gaps.
Standardize the rubric before you see a single candidate. Score dimensions in advance (accuracy, speed, reasoning quality, communication) with defined point ranges for each. Without a pre-built rubric, interviewers unconsciously grade later candidates against earlier ones instead of against a fixed bar, which both introduces bias and makes results incomparable across a hiring cycle that runs several weeks.
Generic coding tests and IQ-style puzzles are a mismatch for most cybersecurity roles. Platforms built for software-engineering hiring test algorithmic problem-solving; most cybersecurity roles (SOC, GRC, security engineering, sales engineering) do not center on algorithm design. Using the wrong test format filters for the wrong skill and frustrates strong candidates whose actual job has nothing to do with what you tested.
Time-box the assessment realistically. A 60-to-90-minute scenario respects a candidate's time and mirrors the actual pace of triage or engagement work; a multi-day unpaid take-home signals a disorganized process and loses candidates to faster-moving competitors, particularly at the mid-to-senior level where candidates have leverage in a tight labor market.
Combine the assessment with a structured behavioral interview, not in place of one. Skills assessments measure current capability; a short structured interview on past incident handling, communication under pressure, and how the candidate handled being wrong about something adds signal an assessment alone cannot capture.
Track assessment-to-performance correlation over time. The only way to know whether your assessment actually predicts on-the-job performance is to compare assessment scores against 6-month performance reviews for people you hired. Most employers never close this loop, which means they never learn whether their filter is any good.
